What to plan before building a custom software platform

The questions we ask before writing code — workflows, integrations, users and data.

Custom software fails far more often in planning than in engineering. The code is rarely the hard part — deciding precisely what the system is supposed to do, and for whom, almost always is.

Map the workflow before the screens

Follow one real job through your business from start to finish: who touches it, what they record, where it waits, and where it goes wrong today. That walkthrough will surface the exceptions nobody mentions in a requirements meeting, and the exceptions are what make custom software custom.

Be specific about who uses it

  • Who enters data, and on what device — a desk, a phone, a shared terminal on a counter.
  • Who only reads it, and what decision they are making when they do.
  • Who must never see certain records, and what happens when someone leaves.
  • How much training is realistic. A system that needs a week of it will not be adopted.

Decide what counts as data

Agree the handful of things the system is the authoritative record for — customers, stock, invoices, whatever they are — and where each one currently lives. Migrating from spreadsheets is normal; discovering halfway through that three departments keep incompatible versions of the same list is not something to find out late.

Treat integrations as a project of their own

Anything the platform must talk to — payments, messaging, accounting, an existing system nobody has documentation for — needs checking early. Whether an API exists, what it costs, and who owns the credentials are questions that can reshape a timeline.

Pick the phase that proves it

Choose the smallest slice that would genuinely be useful in production, and build that first. A working version in real hands beats a full specification every time, because the first contact with reality always changes something.

The goal of phase one is not a finished product. It is to find out what you got wrong while it is still cheap.
